A Smarter Approach to Epicor Commerce Upgrades: Why Environment Management Matters

If you run an Epicor Commerce (EC) store, you already know upgrades and patch releases are a necessary part of your eCommerce lifecycle. Built on Magento Open Source and tightly integrated with your ERP, Epicor Commerce provides a powerful, highly scalable foundation.
Even better, regular upgrade cycles are already included within your Epicor Commerce licence fees. You are already paying for access to the latest security enhancements, performance improvements, and feature updates, making it essential to take full advantage of them.
Yet for many merchants, actually executing an upgrade causes immediate concern.
Why? Because with standard industry workflows, an upgrade often means months of operational friction, frozen development pipelines, and a Test environment that is completely off-limits to your team.
At Yoma, we have established a proven Epicor Commerce upgrade cycle that has been working for our Epicor Commerce clients for many upgrade cycles. By moving the heavy lifting off your shared environments and simulating critical ERP messaging early, we deliver full upgrades from initial request to sign off in as little as 7 weeks without holding your Test environment hostage.
In a typical upgrade engagement, the workflow often looks something like this:
When your Test environment is out of action for months, your entire digital roadmap stalls. You should not have to choose between keeping your platform secure and maintaining your day-to-day deployment velocity.
We designed our upgrade process around a simple rule: your Test environment should be for testing, not debugging code upgrades.
Instead of pushing raw upgrades straight to shared servers, we follow an established, QA-first pipeline that protects your operational continuity:
We apply the new Epicor Commerce and Magento Open Source version to an isolated local development environment first. Here, our engineers audit and test the compatibility of all your existing customizations, theme files, and third-party modules against the new code. Any deprecations, syntax conflicts, or breaking changes are identified and resolved locally.
Epicor Commerce does not exist in a vacuum; it is tethered directly to your ERP (such as BisTrack, Prophet 21, or Kinetic). In our local development stage, we simulate critical ERP messaging (including STK for stock, CUS for customer data, and live pricing/order syncs) to verify that data contracts and messaging queues remain rock-solid before the code ever leaves our engineering environment.
Once customizations and ERP messaging simulations pass local validation, the upgrade undergoes a full internal QA process by our test engineers. Only when the build is stable, performant, and clean does it earn a ticket to the next stage.
We deploy the upgraded, pre-validated build to your Test environment. Because compatibility issues were caught and resolved locally, Test remains stable. Our team conducts a secondary QA sweep on the environment to verify server-level configurations and integration end-points.
Once secondary QA is signed off, we hand the keys over to your team for UAT. Because you are testing a refined, highly stable build, your UAT cycles are faster, smoother, and far more predictable.
After your approval, we schedule the deployment to Live. We execute final post-launch QA and UAT checks on the production environment before final sign-off, ensuring a seamless transition for your buyers.
By eliminating environment bottlenecks and catching integration issues locally, we aim to complete a full Epicor Commerce upgrade (from initial request to final sign-off) in just 7 weeks, excluding client UAT time.
| Stage | Standard Industry Approach | The Yoma Process |
| Initial Upgrade Application | Applied directly to Test | Applied in isolated Local Dev |
| Test Environment Status | Blocked for months while fixes are applied | 100% Available until a stable build is ready |
| ERP Messaging Validation | Tested late; risks delaying UAT | Simulated early (STK, CUS, etc.) in Local |
| QA Layers | Ad-hoc fixes on Test | Primary Local QA → Secondary Test QA → Live QA |
| Typical Timeline to Sign-off | Multiple months of friction | ~7 Weeks (excluding UAT) |
Feedback from our upgrade cycle has been overwhelmingly positive. This praise comes both from client teams who appreciate keeping their deployment pipelines moving, and from Epicor EC support teams who see fewer integration faults and cleaner upgrade rollouts.
Working with Yoma has been night and day compared to our previous dev agency. Their commitment to clear and effective communication has made us far more efficient allowing us to accomplish much more.
